When to replace the LiPo?

I'm starting to see some ballooning on the top and bottom of the 3 cell LiPo. The pack is very firm to the touch. Looking at the 3 cells horizontally there is some swelling so the question is, when is it time to replace the pack and where can I get one in Australia?
